When an organization spends years and serious money replacing 25-year-old systems, someone has to answer the harder question: is it actually paying off? The enterprise SAP program touched Corporate Finance, Payroll, HR, Procurement, and Materials Management across a large unionized workforce.
We owned the benefits realization workstream end to end — working with business process owners and subject matter experts through interviews, workshops, and focus groups to pin down what each implementation was really meant to deliver. We built and maintained the Benefits Register for SAP HR, Learning Management System, Jam, Costing, Time & Attendance, and Procurement (RFP), and aligned the organization's ITS Benefits Realization Framework with the wider program.
The work fed directly into senior and executive reporting — including the Time & Attendance process design decisions and the published SAP Program Board Report presented at the authority's June 2021 Board meeting — giving leadership an evidence-based view of what the transformation was returning.
Migrating research divisions onto a secure federal network is the kind of work where the requirements documentation is the project — get it wrong and you fail a security review, not just a deadline.
We gathered and documented the migration requirements, mapped the current- and future-state architecture and its dependencies, and worked alongside security and infrastructure teams to keep everything aligned with strict government compliance standards. We produced the ConOps documentation the sign-off process depended on, and supported UAT — writing test scenarios, coordinating business sign-off, and working defect triage with the technical teams.
In a multi-stakeholder, multi-vendor environment with no margin for hand-waving, the documentation we delivered gave the program the clarity it needed to move sensitive systems into a secure environment and clear its compliance gates.
Onboarding a new client onto a payroll platform sounds routine until you see the data: every client codes their earnings and deductions differently, and someone has to translate all of it into the platform's own codes by hand. It's slow, error-prone, and the part of implementation everyone dreads.
We worked on a tool that read incoming client implementation data and converted it into the platform's earning and deduction codes automatically — and we expanded the payroll system itself to accept the new codes clients needed. Instead of analysts mapping line by line, the tool did the heavy lifting and they validated the output.
The payoff was a dramatic cut in onboarding time — from months down to weeks — meaning faster setup for clients, far less manual effort for the team, and fewer chances for a mistyped code to surface later in someone's paycheque.
